Security as an internal product

Controls that get in the way are bypassed. A security platform that treats devs as customers, with a paved path, adoption metrics and low friction, is the one that actually protects.

What it is

Instead of a security team that reviews everything at the end (and becomes a bottleneck), security engineering builds the platform that makes secure behavior the default: ready-made modules, templates, pipelines, libraries and checks, with documentation and support, offered as an internal product.

Paved path

The paved path (golden path) is the recommended way to do something: create a new service, publish an image, provision a database. Whoever follows it gets encryption, logs, policies and pipeline configured for free. Whoever leaves it can, but takes on the cost and goes through review. This changes the incentive: security stops being a tax and becomes the shortcut.

Product metrics

  • Adoption: percentage of services using the approved template or module.
  • Coverage: percentage of repositories with , and secret scanning enabled.
  • Time to onboarding: how long it takes a new team to be within the standard.
  • Friction: time added to the pipeline per control, and the false positive rate perceived by devs.
  • Time to fix: from discovering a finding to fixing it, by severity.

Friction is a real cost

Every control that blocks without explaining, is slow or is wrong becomes a reason to bypass the platform. Clear messages (what failed, why and how to fix it), automatic remediation when possible and exceptions with an expiry reduce friction. If devs are turning a control off, the product problem is the control, not the devs.

Platform SLOs

The platform has users and, therefore, targets: availability of the security pipeline, latency of the checks, response time to exception requests. Treating these numbers as a goal, rather than chance, is what gives security engineering credibility in front of the other teams.
